A research agency was coordinating clients, researchers, sales staff, and finance entirely through WhatsApp groups and shared spreadsheets. Project status lived in whoever's memory was most recent, and payment tracking was a file that several people edited simultaneously.

Every role needed different information, and every role was seeing all of it. Researchers saw client pricing. Clients saw internal notes. There was no permission model because there was no system to enforce one.

A unified platform with eight distinct role-based dashboards — client, researcher, sales, finance, admin, and others — each showing only what that role needs and can act on.

Automated WhatsApp notifications kept the communication channel people already used, but triggered by real events in the system rather than typed by hand. Payment tracking and workflow automation replaced the shared spreadsheet with a real audit trail.

Permissions were built into the data access layer rather than hidden in the interface. Hiding a button is not access control — every query is scoped by role, so a user cannot reach data they should not see even by manipulating requests directly.

Keeping WhatsApp as the notification channel was a deliberate adoption decision. Introducing a new communication tool alongside a new platform is how internal software gets abandoned; meeting people where they already were is what got the platform used.

The full platform shipped in three months. Coordination moved off WhatsApp threads and spreadsheets into a system with a status trail, and each role stopped seeing information that was never intended for them.
